Packaging Material Waste: How to Reduce It
Most warehouses waste 20 to 40% of the packaging materials they buy. Not deliberately, but through worn equipment, wrong specs, inconsistent operator practice, and operational habits that nobody's questioned in years. The waste is invisible because it's spread across multiple line items (film, tape, strap, void fill, cartons) and never adds up to a single number that gets attention.
Adding up the waste is the first step. For a typical mid-sized Australian warehouse, the waste across all packaging consumables runs $50,000 to $200,000 a year. The reduction work to get most of it back is mostly free or cheap. It just requires somebody to take the time to look.
This article covers the four highest-impact areas for waste reduction (film, tape, strap, and cartons), the common waste patterns in each, and the practical fixes. None of this requires capital investment for the bulk of the savings; the equipment upgrade case becomes obvious if the operational fixes don't get you all the way.
Film Waste: Where the Biggest Numbers Live
Film is usually the largest packaging cost line and the largest source of waste. The waste comes from four sources: worn pre-stretch units (using more film per pallet than necessary), wrong wrap pattern (more revolutions than the load needs), inconsistent operator practice (varied consumption between operators), and end-of-roll waste (the last few metres unusable).
The fix for worn pre-stretch units is quarterly inspection and replacement of pre-stretch rollers when they show wear. A $400 set of rollers can save $4,000 a year in film for a moderate-volume operation. The inspection is a 10-minute job; the replacement is a 30-minute job.
The fix for wrong wrap patterns is annual review. Most patterns are set conservatively at install and never revisited, even though loads have changed. Test reduced patterns on representative loads and confirm stability; you'll usually find one or two revolutions can be removed without losing freight. For modern pallet wrapping machines, the recipe storage makes pattern updates easy.
The fix for operator inconsistency is tracking and standardisation. Measure film consumption per pallet by shift, identify the operators with the lowest (best) consumption, document their practice, and train others to match. The variation between operators is often 20 to 40%, which is significant cost.
End-of-roll waste is harder to fix but matters at scale. Modern wrappers have low-roll alarms that let operators finish the current pallet before changing rolls. If your wrapper doesn't have this feature, consider an upgrade for high-volume operations; the saving on end-of-roll waste alone can justify it.
Tape Waste: The Hidden Line Item
Tape waste comes from three sources: wrong tape spec (using thicker or wider tape than the application needs), inconsistent application (tape going on too long or being doubled up), and dispenser issues (tape lifting or tearing during application, requiring rework).
The fix for wrong tape spec is matching the tape to the actual application. Most operations use 48mm tape for everything when 36mm would work for half their cartons. Reviewing the carton mix and matching tape width to actual seal length cuts tape consumption by 15 to 30%. The fix for inconsistent application is using automated carton sealers where possible and training where automation isn't justified. Hand application varies by 20 to 40% between operators; machine application is consistent. The fix for dispenser issues is regular maintenance of the tape head on automatic sealers (clean weekly, replace blades quarterly). Tape that lifts or tears requires rework, which doubles the tape used per carton. Most rework is preventable with basic maintenance discipline.
Strap Waste: Often Overlooked
Strap waste is usually a smaller dollar number than film or tape but the percentage waste can be higher because operations don't track strap consumption as closely.
The main waste sources are: over-strapping (more straps than the load needs), over-tensioning (which causes strap breaks that waste full straps), and end-of-roll waste similar to film. Strap waste is usually the most operator-dependent of the consumable categories because operators add straps "to be safe" without calculating actual need.
The fix is documented strap counts per load type. Define the strap pattern for each common load (one strap for light bundling, two for medium loads, four cross-pattern for heavy or unstable). Train operators to apply exactly the documented count, no more. The "be safe" instinct is well-intentioned but expensive.
For higher-volume operations, semi-auto or fully automatic strapping machines deliver consistent tension and length per cycle, which removes operator-driven variation entirely. The capital cost pays back fast on labour and consumable savings combined.
Carton Waste: The Largest Hidden Cost
Carton waste shows up two ways: cartons that are wrong-sized for the product (oversized, requiring void fill that itself becomes waste), and cartons damaged in transit (returns and replacements that double the carton cost for affected shipments).
The fix for wrong-sized cartons is the carton audit covered in Article 26. Right-sizing typically eliminates 20 to 40% of void fill consumption while reducing freight costs at the same time. The work is mostly desk-based (pulling SKU dimensions and matching to carton sizes) and the savings flow through to multiple cost lines.
The fix for transit damage is twofold: better load stability (covered in Article 9) and better carton spec for the actual freight conditions. Cartons that are too thin for the load, or that lack the corrugate flute strength for the freight type, get damaged at higher rates. Specifying the right corrugate grade prevents this.
For operations using significant void fill, the right answer is usually carton consolidation rather than buying cheaper void fill. Three carton sizes covering 95% of orders, sized to fit the actual products, eliminates the bulk of void fill consumption permanently.
Building It Into the Operation
The biggest mistake operations make with waste reduction is treating it as a one-off project. The savings achieved get eroded over months as practices drift, equipment wears, and SKU mixes change. Building waste tracking into routine KPI reporting protects the savings.
The KPIs that matter are cost per pallet (film), cost per carton (tape and carton), and cost per load (strap and combined). Track these monthly, set targets, and follow up when they drift. The investigation of a metric drift usually identifies a specific cause that's easy to fix once you know to look for it.
